Step 1: Start with decisions, not data
Don't ask: "What data do we have?"
Do ask: "What decisions do you make daily, and what data would help?"
Sit with your operations team and map their actual workflow:
Use case conversation with warehouse manager:
You: "Walk me through your morning. What's the first thing you need to know?"
Them: "I need to see which orders are shipping today, and if we have enough inventory to fulfill them."
You: "What do you do if inventory is low?"

Now you know what the dashboard needs to show:

Step 2: Design for the 80%, not the 20%
The 80%: Routine decisions made every day
The 20%: Complex analysis done occasionally
Most dashboards try to serve the 20% and fail at the 80%.
Design for daily decisions first:
Instead of: "Total sales by product category over time with drill-down by region and customer segment"
Build: "Today's sales vs. target, flagged red if we're behind pace"
Instead of: "30 metrics across 6 different views"
Build: "5 metrics that drive daily decisions, with a link to deeper analysis if needed"
The rule:
If 80% of your team uses the dashboard for 80% of their decisions, you've succeeded.

Step 3: Make it stupid simple
Your dashboard should be so simple that someone could use it on their first day.
Rules for simplicity:
Rule 1: One screen, no scrolling
If they have to scroll to see the important stuff, it's too complex.

Red equal to problem, Yellow equal to watch it, Green equal to good
No interpretation required.

Rule 5: Mobile-friendly
If they can't check it on their phone, they won't check it.

Step 4: Build trust through accuracy

Your team will check the dashboard against their source systems for the first 2 weeks.
If the numbers match every time, they'll stop checking and start trusting.
If the numbers are wrong even once, you've lost them for months.
Step 5: Integrate into existing workflow
Make it effortless to access:
Option 1: Embedded in existing tools
Put the dashboard inside the tool they already use daily (Slack, intranet, operations software)
Option 2: Daily automated updates
Send key metrics to Slack/email every morning at 7 AM
Option 3: Bookmark on every computer
Literally set the dashboard as the homepage on operations computers
Option 4: TV screens in the workspace
